Capable open-weight models made raw inference close to a commodity for many coding tasks. That didn't kill dev-tool margins — it relocated them.

The gross margin now sits in the parts you can't download: deep repo context, safe orchestration, evaluation, and the trust layer that lets a team actually merge what the agent produced.

Signal: stop selling the model. Sell everything that makes the model safe to ship.
