The data moat in vertical SaaS is built from three types of proprietary data:

Industry benchmark data. When you have 500 construction companies using your project management software, you have the most comprehensive dataset of construction project cost performance, schedule variance, and subcontractor reliability in the market. This benchmark data makes your product's predictions and recommendations materially better than any competitor who doesn't have it. It's also an independent data product — publishable as an annual benchmark report that generates marketing value.

Workflow pattern data. The specific sequences of actions, decisions, and outcomes in your customers' workflows create a training set for AI that's impossible to replicate without the same customer base. Your AI recommendations improve with every workflow executed in your product. A new competitor's AI starts from scratch.

Outcome correlation data. Which product actions, configurations, and workflows correlate with the best customer outcomes in your vertical? After 5 years of customer data, you know. A new competitor doesn't. This knowledge makes your onboarding, your customer success, and your product recommendations dramatically more effective.

Building toward a data moat requires intentionality that most teams lack in the early stages:

Instrument your product to capture structured data, not just analytics. Raw usage data is less valuable than structured workflow completion data.

Build data sharing agreements into customer contracts from day one. The network effects of aggregated vertical data require permission to aggregate.

Invest in the data infrastructure early, before the data exists. The team that builds data infrastructure in year one has a 5-year advantage over the team that builds it in year four.

The data moat is built slowly and compounds permanently. Start building it before you think you need it.
