When capable models are widely available, the model is not your advantage. The defensible asset is data your competitors can't get — generated by your product, your customers, and your workflow.

Building the moat

  • Generate proprietary signal. The data exhaust from your customers using your product is unique to you. Capture it deliberately.
  • Create a flywheel. More usage produces more data, which improves the product, which drives more usage. Design for the loop.
  • Own the feedback. Corrections, approvals, and outcomes are training gold. Most teams throw them away.
  • Make it compounding, not static. A one-time dataset gets matched. A dataset that grows with every customer interaction pulls ahead.

Bottom line: don't bet the moat on the model — bet it on proprietary, compounding data only your product can produce.
