Buried in your data is an early action that separates the customers who stay and expand from the ones who quietly leave. Finding that activation metric is the highest-leverage analysis a SaaS team can do.

Finding it

  1. Split retained vs churned cohorts. Look at what the retained customers did in their first days that the churned ones didn't.
  2. Find the action with the sharpest correlation to long-term retention — often something like "invited a teammate" or "completed the core workflow twice."
  3. Validate it's causal-ish. Make sure it predicts retention rather than just correlating with already-engaged users.
  4. Make onboarding drive it. Once found, the entire onboarding should exist to get every new customer to that action fast.

Bottom line: identify the single early action that predicts retention, then engineer onboarding to reach it — activation is the lever that quietly sets LTV.
