Buried in your data is an early action that separates the customers who stay and expand from the ones who quietly leave. Finding that activation metric is the highest-leverage analysis a SaaS team can do.
Finding it
- Split retained vs churned cohorts. Look at what the retained customers did in their first days that the churned ones didn't.
- Find the action with the sharpest correlation to long-term retention — often something like "invited a teammate" or "completed the core workflow twice."
- Validate it's causal-ish. Make sure it predicts retention rather than just correlating with already-engaged users.
- Make onboarding drive it. Once found, the entire onboarding should exist to get every new customer to that action fast.
Bottom line: identify the single early action that predicts retention, then engineer onboarding to reach it — activation is the lever that quietly sets LTV.
